I have run and played in 3 tournaments where I made the top 4, came 2nd and Won. Always do everything publicly if you can. I also had other co-organisers.

In the one I won, a player joked that I would have given myself the easy pools. I went over the player rankings of who was in each pool with that player and he concluded that in fact I was in the hardest pools every step of the way.

Also having two co organisers meant that when we had to make hard decisions, we could talk it out. We always ended up unanimous in our decisions. I did not always agree with the other two but being the only one making decisions can leave you open to criticism.
