a tournament format idea

I see both Joe and Bob's points here. One solutions is to make the groups ahead of time and these can be the teams that make up the Calcutta auction or they can be part of a separate betting system such as a pare-mutual.
Bets could also be made as to who will emerge victorious from each group.
A given team can even create it's own side pool: for example everyone who puts $100 into the team side pool and the winner from the group gets the side pool but agrees to pay a percentage of his winnings (say a total of 20 percent) to everyone on the team who paid into the side pool. (Or $50 side pool for 10 percent.) Since this is an optional bet/hedge no one gets hurt if anyone wants to opt for or against this bet.
Yes, I know there are people who don't like these kind of bets and don't like Calcuttas. My advice to those people is: don't bet.
But lots of us love the action and making fun side bets is part of what we enjoy about backgammon and tournaments and so long as the amounts are kept reasonable there is no way they affect the integrity of play (with the exception of MCG throwing his first match in San Antonio because he bet that no Giant would win).
